Organic SEO guide

Organic SEO: the search channel that gets cheaper every month

Paid search bills you for every click, forever. Organic rankings keep sending visitors after the work is done. Here’s how SEO lowers your cost per customer over time, what the numbers look like, and how to plan it around the ads you already run.

Every business that buys search ads faces the same problem: the moment you stop paying, the traffic stops. Organic search works differently. The pages you rank today keep bringing visitors next month and next year, without a cost per click. That’s why companies that invest in SEO steadily can often cut their paid search costs by 20% to 50% within a year.

Results vary by industry, competition and starting point. These are planning ranges, not guarantees.

Why organic compounds and paid resets

Paid search is rented traffic. You bid for a click, pay for it, and next month you bid again. When budgets tighten or competitors raise their bids, your cost per click rises and your traffic falls the day you pause.

Organic search is owned traffic. A page that ranks well keeps earning clicks with no media cost. Each new page you rank adds to the traffic you already have, so the channel’s cost per visitor falls as it grows.

Paid search Organic search
How you pay Every click, every month Up-front work; clicks are free
Speed Traffic the same day Builds over 3 to 12 months
When you stop Traffic stops at once Rankings and traffic fade slowly
Cost per visitor over time Flat or rising as bids climb Falls as traffic grows
Trust Many searchers skip ads Organic results earn most clicks

The cost maths, with a worked example

Take a business spending $5,000 a month, or $60,000 a year, on paid search. A good share of those clicks are on searches the business could rank for organically: its own brand name, its core services and the questions its customers ask.

Scenario (12 months) Paid search spend Saving
Paid search only $60,000 $0
SEO takes over 20% of paid clicks $48,000 $12,000
SEO takes over 35% of paid clicks $39,000 $21,000
SEO takes over 50% of paid clicks $30,000 $30,000

The saving keeps growing in year two, because the rankings you earned in year one keep working while new content adds more. That’s the compounding effect: SEO costs roughly the same each month, but the traffic it produces keeps climbing.

The number that matters is blended CAC. Add up everything you spend on search, paid and organic, and divide by the customers it brings in. As organic takes over clicks you used to buy, blended CAC falls even if your SEO budget stays the same.

A simple formula

Monthly saving = (paid search spend × share of branded spend × share of branded clicks you’d keep organically) + (paid search spend × share of non-brand spend × share organic can replace).

Try it with your own numbers in our CAC calculator.

The quickest saving: branded search

Google your own company name. If your ad sits above your own #1 organic result, you’re paying for a click you’d probably get for free. This is called branded cannibalisation, and it’s the fastest saving most accounts can find.

  • Test before you cut. Pause branded ads for a segment of terms or regions, then compare total clicks and conversions, paid plus organic, against a control group.
  • Keep ads where competitors bid on your name. If rivals appear above you, a branded ad may still pay for itself.
  • Move the saving. Put what you save into non-brand terms where organic doesn’t rank yet, or into the SEO work that will win those terms next.

What to expect month by month

  1. Months 1–2: audit and quick wins. Map the keywords you pay for against where you already rank. Fix technical issues, test branded spend, and improve pages that sit just off page one.
  2. Months 3–6: build. Publish pages for the non-brand terms your paid data shows convert best. Earn links and mentions. Rankings start to move.
  3. Months 6–12: compound. Organic traffic grows month on month. Paid spend shifts off terms organic now covers, and blended CAC falls.
  4. Year 2 and beyond: protect and expand. Keep content fresh, defend top rankings and expand into new topics. Savings keep building.

Companies that stay patient through the first six months usually see the biggest return, because that’s when the work starts compounding.

How to measure the savings

Rankings alone won’t convince a finance team. Report SEO in the numbers you already use for paid media:

  • Blended CAC across paid and organic search
  • Paid spend displaced: spend cut from terms organic now covers
  • Organic-assisted conversions in your analytics
  • Payback period: months until cumulative savings exceed SEO cost
  • Branded holdout results: total clicks with and without branded ads

SEO doesn’t replace paid search everywhere. Keep paying where:

  • you need traffic immediately, for a launch, a sale or a seasonal peak;
  • the search results are crowded with ads and shopping listings above the organic results;
  • you’re testing new offers or markets before investing in content;
  • competitors bid on your brand name and push you down the page.

The goal isn’t zero paid search. It’s paying only for clicks you can’t win organically.

Planning SEO and paid as one budget

Most businesses run SEO and paid search as separate services with separate teams. They target the same searches, never compare data, and end up bidding against themselves. We plan both from one keyword map:

  1. Audit the overlap. Every keyword you pay for, checked against where you already rank, with the spend at risk priced in.
  2. Re-plan search as one budget. SEO priorities come from your paid data; paid spend moves off terms organic covers.
  3. Report in CAC and payback. Monthly reporting in blended CAC, organic-assisted conversions and paid spend saved.

Questions we get asked

How long does SEO take to reduce paid search costs?

Branded savings can show within weeks, once you test pausing ads on terms you already rank #1 for. Non-brand savings usually build from month 3 and compound after month 6, as new pages start ranking.

How much can SEO save on paid advertising?

Many companies that invest steadily in SEO reduce paid search costs by 20% to 50% within a year. On $60,000 of annual paid search spend, that’s roughly $12,000 to $30,000. Results depend on your industry, competition and starting point.

Should I stop paid search once I rank organically?

Not everywhere. Cut spend on terms where you rank at the top and competitors don’t bid on your brand. Keep paid search for new launches, crowded results and terms you don’t rank for yet.

Isn’t SEO too slow for a performance team?

Some of it is. That’s why we start with the overlap: spend you can cut in weeks because you already rank. The slower content work is planned from your paid data, so it targets terms with proven conversion rates.

How do you report SEO results?

In the metrics performance teams already use: blended CAC, organic-assisted conversions, paid spend displaced and payback period. Rankings go in the appendix, not the headline.
